Debiasing the digital future: Why AI needs healthy friction

Tense “Go/No-Go” meetings are a rite of passage for every tech leader. We sit around a table looking for certainty, but if that room lacks gender diversity, the consensus we find isn’t a victory; it’s a massive blind spot. When a project or test team is built entirely from people with the same backgrounds, the same education, and the same lived experiences, it creates a comfort zone. The team fails to see the “unknowns” because they share the exact same blind spot. We need to treat AI like what it is: a digital toddler. It only knows what we feed it. If our project inputs are stripped of diverse perspectives, the model inherits our bias.

The danger of silent agreement

We are already seeing the impact of integrated AI in the work environment, with tools that record meetings and analyse project documentation. In this scenario, our integrated AI will believe that this homogeneous standard for decision-making is the baseline. When a room thinks the same, the AI learns that this single mindset is the “correct” behaviour. AI shouldn’t just track burn-down charts or churn out test documentation. It needs to learn from the “healthy friction” that women in testing and leadership provide. Female perspectives often prioritise a more holistic view of user impact over project speed. We need to feed the AI model this friction; without that balance, we aren’t managing risk. We’re just automating our own views and calling it progress.

The empathy advantage in AI

Leading through change, especially the AI revolution, isn’t just about surviving job changes. It is about educating our systems to result in evolving, balanced AI models. Inclusive leadership, specifically through the “female lens,” shifts the project model to a balanced ecosystem. When we lead with empathy and collaboration over command, we provide the “human-in-the-loop” data that AI requires to understand context. Recent research backs this up. A 2026 study by Northeastern University highlights that women consistently perceive AI as riskier than men, especially when outcomes are uncertain. Furthermore, research in the Journal of Women in Tech & Engineering (2026) found that networks with gender-diverse leadership resolve conflicts 60% quicker. 

Real risk management requires gender equality because it’s the only way to educate AI on the complexities of lived experience before the code goes live. By bringing women to the forefront of testing, we are feeding AI a richer, more ethical dataset that prioritises long-term resilience.

Governing the digital toddler

In practice, this means moving risk and quality visibility to the very moment decisions are made, not after the fact. When we create risks, we can use AI to prioritise them by factoring in the team’s lived experience, not just a binary severity score. I push for a “release governance” model: structured exit meetings where teams walk through test results, confirm readiness against entry/exit criteria, and explicitly agree on what residual risk we’re accepting. For AI-enabled features, these forums are mandatory. They force us to ask the hard questions: What has the model learned? Where exactly does it fail, and which assumptions are we accepting rather than proving? This collaborative tension ensures the AI learns that “ready” means more than just “finished”.

Integrating AI into our business tools isn’t a simple plug-and-play upgrade; it is a fundamental cultural shift. We must demand AI models that learn from healthy friction and holistic reasoning rather than silent agreement. It is time to stop building mirrors that reflect our own flaws and start building maps that navigate the world’s complexity.
